Direktno partnerstvo sa fabrikom

Alibaba listing or a plant PO: which channel for a first series

When an Alibaba listing is enough for a test order, and when a Serbian importer should move to a factory contract, MOQ, QC and papers.

Alibaba · Factory · Sourcing · Suppliers · B2b

“We will find it on Alibaba” and “we will go straight to the factory” sound like two strategies. In practice they are different levels of risk, speed and control. For Serbian commercial importers the choice depends on volume, product complexity and whether anyone is on the ground.

This text compares channels without treating the platform as a factory and without the myth that “direct factory” is always cheaper.

What Alibaba actually is

Alibaba is a platform and a supplier-relationship layer: listing, chat, RFQ (request for quote), sometimes Trade Assurance. It is not a factory. Behind a profile you can find:

  • a real factory with export,
  • a trading company that works several plants,
  • a showroom or agent who converts orders,
  • a mix of all of that.

Gold Supplier or years on the platform do not replace a business licence, a production address and a sample.

When Alibaba makes sense

Use the platform when:

  1. You are mapping a category: you need a shortlist of 8–15 candidates fast.
  2. MOQ (minimum order quantity) is smaller: traders and export-ready plants more often take smaller runs through the platform.
  3. The first PO is a test: you want demand proof before you pay a tool or mould.
  4. You have no Chinese or local team: English chat plus escrow reduces early mismatch.

Alibaba is a good filter. It is a weak only source of truth.

When to go to the factory

Direct contact (fair, intro, sourcing agent, referral) makes sense when:

  • Volume is stable (repeat FCL (full container) or large LCL (less-than-container load)).
  • The product needs a custom tool or mould, special materials or tight tolerance.
  • You need a transparent bill of materials and control over sub-suppliers.
  • You want a longer price and capacity contract.

At Canton Fair and in industrial belts (Dongguan, Ningbo, Yiwu area, Foshan) plants often give better terms after they see you understand MOQ, QC (quality control) and Incoterms (delivery rules), not after you ask for “best price” in the first message.

More on the approach: China sourcing.

Price: why “direct” is not always cheaper

A trader or Alibaba listing can be 5–20% higher on FOB (free on board), yet cheaper landed because:

  • better packing and papers cut customs holds,
  • they consolidate several SKUs,
  • they already know EU or Balkan documents,
  • they take part of QC and communication.

A direct factory can quote a lower EXW (ex works) or FOB, then cost you on:

  • local haul to the port,
  • weak export packing,
  • a late COO for the FTA (free trade agreement),
  • English that breaks the spec.

Count landed cost, not only the piece price.

Ask for: business licence, dated line photo or video, export history, a sample in the same material. Detail: How to check a supplier.

Hybrid that works for most firms

  1. Research on Alibaba or at a fair: shortlist.
  2. Verification: licence, remote check, paid sample.
  3. First series: smaller volume, stricter QC, Trade Assurance or 30/70.
  4. Move to a direct contract: when quality and lead time hold for 2–3 cycles.
  5. Backup supplier: a second source for the critical SKU.

This cuts the risk of leaving the platform too early and the risk of paying a plant that does not export.

Papers and FTA: the same habit on both channels

Whether you found the supplier on Alibaba or at the plant:

  • The commercial invoice must match the goods.
  • The packing list must match the cartons.
  • Preferential treatment under the FTA (in force from 1 July 2024) needs a correct origin proof, not a chat claim.

See: certificate of origin and FTA.

Pick by scenario

  • Trial SKU, small MOQ: Alibaba plus paid sample plus QC.
  • Stable range, 1–2 plants: direct plus contract plus a yearly check.
  • Wide catalogue, many categories: trading company or a sourcing partner who consolidates.
  • High risk (electronics, children, food contact): direct factory plus independent QC, never chat only.

Full approach: Sourcing guide.

Same RFQ on both channels

Send the same brief to Alibaba candidates and to direct plants:

  1. Product description plus drawing or photo reference.
  2. Target yearly quantity and first order.
  3. Incoterms you want (for example FOB Ningbo) and currency.
  4. Sample price and lead time.
  5. Draft packing and carton marks.
  6. Who issues origin proof for the FTA.

Compare in a table: piece price, MOQ, production lead, sample fee, factory visit. Only then negotiate. The same RFQ shows who is bluffing capacity.

Moving off Alibaba without losing leverage

When the first 1–2 series pass QC:

  • register the new contract on the same legal entity as the business licence,
  • move chat off the platform to mail plus WeChat with a thread you keep,
  • keep a backup trader channel for 6–12 months,
  • do not move a tool or mould until ownership is in the contract.

Cutting the platform overnight often leaves the buyer without leverage if quality slips.

For a shortlist, a plant check or a move from platform to direct contract, send a brief via contact. Papillon runs sourcing on the ground and can return comparable quotes (FOB plus indicative landed cost), not only Alibaba links.
